Stop comparing unit prices first. You'll think I'm being dramatic, but after five years of ordering wear parts for a mid-sized excavation contractor, I'd rather have one supplier who answers the phone with the right part number than a supplier who saves me $12 per tooth. I manage purchasing—roughly 60 to 80 equipment-related orders a year across about eight vendors—and the most expensive mistakes I've made were the ones where I focused on the unit price.

Price is an input, not a conclusion

Total cost of ownership sounds like finance jargon, but it's not. The real calculation is unit price plus freight, handling, order-processing time, the risk of a wrong delivery, machine downtime if the part arrives late, and any return fees. On a wear part that is supposed to be installed between jobs, one missed afternoon costs more than the tooth itself.

In Q4 2024—or rather, November 2024, with the returns dragging into January—we ordered 16 ESCO bucket teeth from a new supplier because the quote was $410 lower than our regular supplier. I didn't check that the price was ex-works. The freight invoice made the difference $230. Then one of the part numbers didn't match the adapter on our machine. I want to say the full episode cost us about $180 more than the regular supplier would have, but don't quote me on the exact figure. The machine sat still on a day we had a crew waiting. That's the part I still kick myself about.

Let's settle the backhoe loader OEM vs private label debate, because it comes up every time we buy a replacement bucket or teeth. An OEM part gives you a clear chain of responsibility. If it breaks, the OEM can't say 'that's not ours.' A private-label part can perform exactly as well, especially if it comes from a specialist wear parts manufacturer with published material specs. But private label can also mean someone painted a cheap casting. The label alone is not evidence.

Here is the part that surprises people: I have seen the same tooth, same material grade, sold under two different names at two different prices. The name is not the spec. The spec is the spec. That is why I ask for material chemistry and hardness range before I try a new private-label source. I've also learned to compare part numbers with backhoe supplier and excavator supplier catalogs before buying anything not marked OEM. If the supplier can't give me a traceable material spec and a published cross-reference, the discount is not worth the risk.

The 'OEM-only is always safer' thinking comes from an era when aftermarket parts had no traceable engineering data. That has changed. A good private-label supplier can show you the same charts an OEM would. That doesn't mean skip verification—it means verify, not assume.

And yes, there are two ESCOs

The ESCO I deal with makes bucket teeth and ground-engaging tools. There is a separate ESCO Institute that handles EPA Section 608 certification testing for HVAC technicians. Earlier this year I almost ordered forty cutting edges for the wrong adapter. So glad I checked the part number before hitting send. I was one click away from an invoice that would have sat in the warehouse for months.

If I started over, I'd track cost per machine hour from day one. Unit price divided by useful hours is a rough number, but it is a better number than the quote. We started that in 2024 and still don't have a full year of clean data. Even incomplete, it changed how I buy. As of March 2026, I pulled quotes for the same ESCO tooth part number from three distributors and the range was $41.00 to $57.50 per tooth. The cheapest quote had the longest lead time, and it was the only one that said 'customer responsible for verifying fit.' We didn't buy from them. Sometimes the OEM part is worth it

Now the objection I hear from every operator: 'The OEM part is right there on the dealer's shelf. Buy it.' Fine. If the machine is down and the part is in stock, buy the OEM part. I would. The point is not that OEM is bad. The point is that a blanket rule is lazy. Some private-label wear parts are excellent. Some OEM parts are overpriced for the application. The only way to know is to track your own fleet, not trust a tagline.

So this is my position, stated plainly: unit price is not total cost. On ESCO bucket teeth, adapters, cutting edges, and any other wear part where a failed component stops a machine, the lowest quote can be the most expensive purchase you make. Price matters. It just isn't the whole answer.
